Bad Bosses Bark Out Orders, Good Bosses Coach Their Teams

The 80/20 rule roughly states that the 80% of the value of what you are doing will be derived from the final 20% of the effort you put in. If you apply this principle to the task of leadership, that final 20% falls to the role of being a Coach. As leaders, we can learn that first 80% from blogs and books until we reach the last 20% gray area, coaching.

Effective coaching can make the team grow fast through self-reflection

While a Leader focuses on the here and the present, the coach is concerned with focusing on the future (what do you need to do) and the past (what could you have done better).

Think of a good sports coach – they will discuss strategies with their team before they take the field and talk to them on the bench, but when they are on the field, they are not running beside them telling them what to do, that’s the role of the on the field Leader. Some leaders struggle with moving from a hands-on leadership to a coaching model where they can no longer control and/or influence the outcome but instead must sit back and watch the employee’s action unfold for themselves and work with them, post actions to set them up for success the next time.

In working with employees there are three tenets where a Coach needs to focus on to be successful.

A good coach listens before speaking

A coach needs to listen to their employee before they speak. The easiest way to get this conversation going is to ask them “What do you think?” and wait and wait and wait. A good coach will not respond for at least 10 – 15 seconds and if nothing is said will simply reiterate the question or rephrase it. But they will not offer up their opinions or ideas until they have heard from their employees and have had them establish the direction for which the communication will occur.

By letting your employees speak first, the coach has established a level in trust in putting the needs and thoughts of the employee’s before their own with the hope that the employee can be more forthcoming in their responses. By introducing the “awkward pauses” of silence the employee will begin to realize that the onus is on them to speak first before either can move forward.

A good coach asks the right and necessary questions

There are no right questions – there is only the coach and the employee – trying to establish a relationship of trust from which they can continue to build on. In the role of coach, when working with an employee, I will always have a notebook (not laptop or phone) with me to record what they are saying so I can start to draw the lines of the cause of any issues they might be having and filter out the symptoms. Visually this helps me so I can see everything laid out but this also helps the employees I talk to for one reason – “they can see everything I am writing is about them and this piques their interest”. If I were to record everything they were saying on my laptop or phone it would have a very different affect – on my laptop, there is a barrier between us where they cannot see what I am doing and only assume that my furious typing is for them, with a phone, the device is so small and close to my face, for all they know I could be playing a game.

If you don’t have a notebook, use a markerboard, this is another great tool that not only let’s you visualize the issues and determine the questions you need to ask and the cues you need to prompt for but let’s the employees see the pattern in their words to perhaps start asking their own questions.

A good coach becomes the guide for others

The evolution of leadership is that of a guide. A guide knows the lay of the land and has a good idea of what should be done but they are there in a supporting role, they are there to bring the group back on track should they stray, they are not there to lead the way and do it all. Think back to the last time you had a guide on a trip – did they tell you everywhere you needed to go, where to step, what do to and what to eat? No, they gave you suggestions on directions, steered you when you veered off the path a little too far (but giving you room to explore) and only jumped in when you were about to eat something poisonous.

The same applies to a coach and employee relationship. The coach is there as a guide to help insulate the employee from catastrophic failure while letting the employee wander and try new ideas that could lead to some level of success or failure.

A good coach knows when to step back and urge an employee to give their idea a whirl, protecting them from the fall.

If you’re in a coaching relationship, either as the employee or the coach, and these principles are not in place, you will have a hard time establishing the level of foundation and trust necessary to help your employees grow. It’s from this foundation, this navigation of the grey areas that the really great coaches thrive in and turn good employees great. If done properly, the success of this relationship will be realized when the employee being coached has grown into a leader able to recognize that their success as a leader and as their team will not be measured by their overall deliverable strategy but by their ability to coach their employees through that final 20%.

How to Stop Your Mind from Going Blank in Any Stressful Situation

I wasn’t breathing.

At least that’s what it felt like to me. My body was seemingly paralyzed, my mind futile in its attempts to once again get me moving. There is very little else that I abhor more than raising my voice in the presence of a group, no matter the size. Right now, what I need is to quiet the noise of the five thousand thoughts racing through my mind at the same time.

Who am I to think that I could do this?

What do I know anyway?

What if I embarrass myself in any number of possible ways? What then?

Needless to say, this was not the time to freeze up. This presentation was a significant portion of my final grade, and without it, all of my other hard work would have seemed to be in vain. The anxiety continued to rise.

It’s so often to have a blanked mind under pressure.

Have you ever found yourself in that situation? Drawing a blank at the most inopportune times, your wealth of knowledge almost instantly depleted under the watchful eyes of your own high expectations, is unfortunately not uncommon. According to research by the …….

Of course, while a mind-blank may be the last thing that you want to have when you have that important interview, or that crucial presentation, but the typical response of near-hyperventilation can make an already-awkward situation even more uncomfortable. The brain is telling you to run, but your body is most likely frozen in place, so what is there to do. You are the opposite of calm, and at any moment, you might feel like you are about to explode.

Many of us are unable to remain calm in situations like this, because we find ourselves cloaked in a sea of uncertainty and a huge scarcity mindset. We are convinced that, not only are we now horrible individuals unable to complete a simple sentence much less a simple task, we are supposed to expect only one possible series of events and only one particular outcome. One mistake we make during this situation, is to remain silent, doing and saying nothing, while your mind races with self-deprecating thoughts of your ability.

Luckily, there are quite a few strategies that are worth a try to help yourself remain calm, and reclaim your mind from the blankness of a high-pressure situation. Below, you will find three, simple-to-implement strategies outlined.

Always remember to breathe, always.

As silly as it may sound, while your body is already on autopilot when it comes to the whole breathing thing, a few deep breaths never fail to help you become grounded in the present. Deep breathing[1], which can be thought of as individually manipulating the rate, pace, and depth of each breath that the body takes, is a long-known strategy for regaining calm in not-so-calm situations. The benefits are derived from the parasympathetic nervous system[2], the integral body system that is the headquarters of rest and relaxation for your bodily functions. It helps to diffuse the effects of the fight-or-flight response[3] that tend to be linked to high pressure situations, and allows you mental space to start unraveling your racing mind.

Here is a quick one that can be utilized in particularly stressful situations:

  • Breathe in slowly through the nose for a relaxed count of 5.
  • Hold that breath gently for another relaxed count of 5.
  • Breathe out slowly through the mouth for a relaxed count of 5.

Repeat this as many times as necessary to begin feeling calm and present.

Know what you want and aim for realistic expectations.

Now, I am not suggesting that your standards for academic, professional, and/or social excellence should lowered. Rather, in times of high-pressure, when your anxiety and panic may become easily triggered, give yourself the opportunity to reframe your position on what you expect from the situation. For instance, your important presentation may possibly place you on track for a career boost, but going blank right in the middle may find your progress stalled.

Instead, before your presentation (or any other high-pressure situation), first, remind yourself of why you are about to do what you are about to do. Secondly, allow yourself the space to consider possible outcomes anywhere on the spectrum, from worst case scenario, to best case scenario, to could-have-been-more-fireworks-maybe-but-I-still-did-my-best, and release your attachment to any one.

You can turn your negative self-talk into something positive.

Think about a time when you believed that the stakes were particularly high for you. You prepared as best as you could to perform well in this situation, yet, the outcome was not exactly what we imagine. Now, one of your first statements to yourself may have been, “I’m so ______!” Insert any number of self-deprecating remarks here. While you have a right to be upset, after all, we have been nurtured to place a high-value on high-expectations, negative self-talk can derail your further progress[4]. It can possibly fan the flames of an already volatile mental and emotional situation, so it is essential to reframe it in order to remain calm under stress.

You could either do the following mentally, while in public and feeling the strain approaching, or when you have time to do a quick five minutes of reflective journaling[5]:

  • Think of at least five of the most common negative statements that you can recall saying to yourself in the past.
  • Give yourself a few seconds to think about why you resort to those particular words or phrases.
  • After your quick reflection, think of a solid opposition to the original negative statement. Instead of highlighting what you may believe to be an obvious flaw, allow yourself the space to flip the script. Thinking about your circumstances and your effort can help with this particular section.
  • Repeat as often as necessary to begin feeling grounded in your abilities, despite what a looming fear of failure may be telling you.

When negative emotions come up it’s best to not let them influence our thoughts. But it’s very easy to believe the connection our mind makes with our negative emotions – if you feel you’re a bad person, it doesn’t actually mean that you are. If you’re feeling down and conclude you’re a loser, this doesn’t mean you are a loser!

Ride out any emotional reasoning and put it down to a blip – don’t make conclusions about yourself as a result of them.

Magnifying or Minimising

Negative expectations can cause us to think the ‘what if’ questions. If I quit my job what if I don’t find another one? What if I hate the new job? What if I hate the people I work with? And of course, this kind of thinking can stop us from making decisions we probably deep-down want to make. This is magnifying a situation in an unnecessary negative way.

On the other end of the spectrum, we can also minimise things especially positive and desirable aspects of ourselves. Both are detrimental to living our life in a confident and real way.

Making Assumptions about What Others Are Thinking

Everyone sometimes makes assumptions about what others’ perceptions are on any given topic. But we can never really know what’s going on in someone else’s mind. If you have the tendency to believe people think badly or negatively of you then remember that most people are too busy worrying about themselves to truly care what you’re wearing, saying or how you act. Don’t put so much emphasis on assumptions.

Black and White Thinking

Sometimes it’s easy to think things are either one thing or another, in other words, all or nothing – good or bad. But this kind of limited thinking filters out all the shades of grey.

By doing this you don’t see every aspect of something – for example, if every project is a success or a failure then you can’t see the opportunities to grow or better any mistakes along the way that may lead to a completely different idea or direction. Remember the world is multi-faceted so make your perspective the same way.

Focusing on the ‘Shoulds’

Society has made us feel we need to live our lives in a certain way. A lot of the time we make decisions because we feel we should but who exactly is saying you should? Is it based on a set of rules made by other people? Is it because your family expect it of you?

Next time you feel yourself saying you should do something despite it making you unhappy, question why. Make up your own ‘shoulds’ that are based on what makes you happy.

The Blame Game

When we have negative emotional reactions we can easily push the blame on to others. But only we can be held responsible for how we react to people and situations. Don’t hold other people responsible – no one can make us feel the way we feel except us. Once you get to grips with this, it can not only be empowering but greatly improve your relationships with others.

The Need to Always Be Right

This is a hugely common trait in many of us. How many times do you feel frustrated that someone has a different opinion or perspective than you? That constant need to prove that you’re right and they’re wrong is a mindset that can be changed.

Understanding that everyone is going through life with different challenges, experiences and perspectives is what makes this world an exciting place. Be cognisant of how others feel when voicing your opinion and respect theirs. Don’t feel like you always have to be right because sometimes you just might not be.

Letting Go Is Not Giving up, It's Taking the First Step to Taking Back Control

Letting go can sometimes feel a lot like giving up. You may feel that you are betraying the part of yourself that believes you can still make things work. But by dragging out the inevitable until it’s tattered and torn, you are only betraying yourself. That’s why you need to love yourself more, put yourself first, cut your losses, and move on.

Forgetting an ex is exactly like kicking an addiction.

Turning your back on something that you still want can be one of the most emotionally exhausting endeavors that you can hope to endure. And although you feel that you’re amidst a groundbreaking existential crisis, what you are experiencing is actually purely chemical. During a breakup, your brain generates dopamine in excess. Dopamine [1] is what causes you to obsess and over-analyze your circumstances. You’re literally addicted to your ex. But like all addictions, this too can be kicked to the curb.

Regardless of the good times, it’s time to move forward.

I’m sure your ex was great “if you got to know them.” But you’re a better, stronger person without them and soon all of these bad feelings will be a thing of the past.

The Process of Letting Go

As with any loss, there is a grieving process that you need to go through to get all of the negativity out of your system and avoid a relapse somewhere down the line. Most of us are guilty of reaching out to an ex in a moment of weakness. The healing process is difficult and different for everyone. You may experience these emotions in a different sequence, or revisit some of the steps [2]. The important thing is that you are working through it.

1. Denial

Perhaps you don’t want to believe that it’s really over. You keep checking your phone to see if their name pops up. Maybe tomorrow they’ll change their tune and things will go right back to normal. Although you know that it’s over, you can’t help but entertain scenarios where it somehow works out. Your entire world is turned on its side, completely unbalanced without your “other half.” During this phase you need to refrain from reaching out. Your attempt to fix things could just be adding insult to injury.

2. Anger

It’s finally starting to set in. This is real. It’s really over. You’re starting to overwhelm yourself with bad memories, all of the times that they did you wrong. You start placing blame, resenting them for ruining something beautiful. Or perhaps you’re angry with yourself. You’re struggling with some underlying guilt that maybe you’re the reason that this had to end. Whether or not you feel justified by your animosity, you can’t hang on to that. Whatever they did to you, whatever you did to them, you need to forgive. Forgive them, forgive yourself. We all make mistakes. And if it goes deeper than a simple mistake, where vindictiveness and a lack of respect come into play, all more reason to move on.

3. Bargaining

This is a bit of a relapse period- you were bound to have one. This is the phase where you try to get your ex back by any means possible. You may make promises to change, threaten their well-being or reputation, or inform them that they are hurting others by their decision not to be with you. You’ll negotiate huge life changes in order to facilitate the failing relationship. Some people even take it a step farther by getting friends and family involved, or even spiritual mediums like visits with psychics or prayer. Perhaps this could save your relationship- but the chances aren’t likely. Just be sure you’re not sacrificing your self worth in an effort to get them back. You always need to love yourself more.

4. Depression

At this point, you’ve probably completely convinced yourself that you’ll never find love again. All feels lost, and you don’t feel like yourself anymore. Depression takes on many different forms, rearing its ugly head when we’re at our most vulnerable. You may find it hard to get out of bed, or a lack of motivation to do anything at all. You feel alone in a crowded room. You experience a loss of appetite, inability to sleep; or just the opposite, you sleep too much. Don’t be too hard on yourself. You’re not pathetic for feeling so low. But you need to pick yourself back up. Use baby steps. Practice some self care. Run yourself a nice bubble bath, create a playlist of all of your favorite songs, grab a batch of your favorite ice cream, put on your favorite chick flick that you can blubber to and just veg out. Give yourself this time to ground yourself so that you can spring up once again, as strong and vibrant as ever.

5. Acceptance

Phew. We made it! I mean, you made it. You’ve avoided all of the trips and traps of falling back into the motions of your inevitably ending relationship. You’ve crashed, you’ve burned, and made some mistakes. But all is well, and you’re still breathing. And every breath you take is yours. Every step you take can lead you in whichever direction you wish. You’re stronger and wiser now, and have a better on grasp on what you’re willing to accept in a relationship from this point on.
